Low-Quantity Branded Goods: Build a Sample Matrix
For a mixed low-quantity request, qualify each exact blank, coating, logo size, and placement as its own matrix cell. One successful item does not approve a different surface or shape.
Build cells from actual order variables
Suppose the request contains two identified blank types, two logo sizes, and one placement per blank. That creates four proof cells: `2 blanks × 2 sizes × 1 placement = 4`. Do not multiply cells for cosmetic options that do not affect output, but add a cell whenever substrate, coating, curvature, fixture, or critical size changes.

Label proofs A1, A2, B1, and B2. Photograph them under fixed light and attach the accepted sample ID to the quote. If a supplier substitutes stock, reopen only the affected cells. Count blank cost, setup, rejected proofs, cleaning, inspection, packing, and administration; the matrix does not promise demand or profit.

How many cells should the matrix contain?
Use one for every combination of variables that can change acceptance; merge cells only when the exact material, surface, size, and placement are identical.
Can one logo proof approve every product shape?
No. Curvature, clearance, coating, and fixture stability differ by blank.
Does the matrix guarantee repeat orders?
No. It records qualified output for the stated goods and lot; demand and future availability remain separate.

Price the exceptions visibly
A mixed order often spends more time changing fixtures and confirming placement than marking. Add a row for each changeover and record observed setup, proof, cleaning, and inspection minutes. Keep customer-supplied goods separate from shop-supplied blanks because replacement responsibility and available proof stock differ. If only one customer blank exists, do not treat it as the first experiment: agree on a supplier-confirmed proof material, acceptance limits, and the consequence of an unrepeatable or damaged item before work begins. Mark any unapproved matrix cell as excluded from the quote.
